I wonder whether it is possible to remove a pic and replace it by another without having to replace the existing text as well.

Give this Plugin a try, I'm assuming it will do as you requested.  File Replacer for cpg1.5.x
Running SMF 2.1.4  / Tinyportal 3.0.1, bridged with Coppermine 1.6.25, plus cpmfetch 2.0.0
