what do i have to change?

must i give a special user rights to the convert programme?? (and how do i have to do that...)

the user the webserver runs under needs r-x permissions. Usually, this user is "apache" or "nobody". Ask your webhost under which user the webserver runs. If the server is yours to adminster, you should know this already.
